Question 1: What's your average lead response time?
This is the most revealing single question you can ask. If the answer is measured in hours — or if they look confused by the question — they aren't running AI lead response infrastructure. The right answer is under 2 minutes, around the clock.
Question 2: What do I own at the end of our engagement?
Traditional agencies own everything — your campaigns, your workflows, your systems. When you stop paying, everything stops. An AI marketing agency should be building infrastructure you own: automated sequences in your CRM, ad accounts under your ownership, content on your domain. Ask specifically: "If we end the engagement in 12 months, what do I keep?"
Question 3: How do you measure success?
If the answer is impressions, clicks, or traffic — keep looking. The right answer is revenue. Cost per acquired customer. Lead-to-appointment rate. Close rate. The metrics that connect marketing activity to money.
Question 4: Show me a live client dashboard.
Not case studies. Not a PDF. A real client's dashboard with real data. Can they show you attribution from ad click to closed deal? Can they show you automated response sequences running? Actual data reveals whether the infrastructure exists or was fabricated for sales materials.
Question 5: What's your process for the first 30 days?
The answer should be specific: audit your current lead follow-up, identify response time gaps, build the automation infrastructure, run the first leads through it. Vague answers about "onboarding" and "discovery calls" signal there's no real system.
Question 6: Do you use AI, or do you use AI-powered tools?
There's a difference. Using Canva for creative is not AI marketing. Using ChatGPT to write ad copy is not AI marketing. Real AI marketing infrastructure means AI lead response that operates 24/7, AI bid optimization that adjusts in real time, and AI qualification that determines which leads get human attention. Ask them to describe their actual tech stack.
Question 7: What's your average client tenure?
If the average client stays 6 months, ask why. Agencies with real systems — where results compound over time — retain clients long-term because the ROI increases every month. Short average tenures signal the agency isn't delivering.
Question 8: Can I talk to a current client?
Not a testimonial. Not a written review. A 10-minute call with a current client who's been with them 12+ months. If the agency hesitates, that tells you everything.
