What AI Actually Costs by Tier
Tier 1 — Individual productivity ($20–$60/user/month). ChatGPT Plus and Claude Pro run $20/month. Team plans land around $25–$30 per seat. Microsoft 365 Copilot is $30/user/month on an annual commitment. Enterprise chat tiers run $60/user/month and up. A 12-person office fully licensed on Copilot: $4,320/year.
Tier 2 — Raw API access (usage only). Frontier-class models run roughly $3–$15 per million tokens for input/output on mid-tier models, with small fast models down near $0.25–$1.25 per million. Practical translation: summarizing 1,000 customer emails a month costs somewhere between $4 and $40. The API is astonishingly cheap. The engineering around it is not.

Tier 5 — Custom enterprise builds ($150,000–$2M+). Fine-tuning, private deployment, compliance review, dedicated ML staff. If you have fewer than 200 employees, this tier is almost certainly not for you.
A Worked Example: 500 Inbound Calls a Month
An HVAC company takes 500 calls/month and misses 12% of them — 60 calls, mostly nights, weekends, and while techs are on other lines. They deploy an AI voice agent plus CRM automation.
Costs, year one:
Total year one: $4,000 + ($1,212 × 12) = $18,544. Ongoing year two: $14,544.
Return: the agent answers all 60 previously missed calls. 25% book — 15 extra jobs a month. Average ticket $380, gross margin 45% = $2,565/month in gross profit, or $30,780/year.
Payback lands around month seven counting the build fee. That is a real, defensible return — and it depends entirely on that 25% booking rate holding. At a 10% booking rate, the same deployment produces $12,312/year against $18,544 in year-one cost and loses money for 14 months. The cheapest AI deployment is the one you cancel in month two. The most expensive is the one you keep paying for while nobody checks whether it works.
The Supervision Tax Nobody Quotes You
This is the line item that separates a working deployment from an expensive one, and almost no vendor page mentions it.
Every AI system that touches customers needs a human reviewing a sample of its output — call transcripts, drafted emails, lead qualifications. Realistically that's 2–6 hours per week for the first 90 days, tapering to 1–2 hours once you've fixed the recurring failures. At a $32/hour loaded rate, that's $275–$830/month early on.
Skip it and you get the classic outcome: the AI booked appointments in the wrong time zone for five weeks, the receptionist quoted a service you stopped offering in 2024, and you find out from a one-star review. Supervision is not optional overhead. It is the cost of the product working.
